AI Pilot Checklist for SMBs

One workflow, a baseline, and stop criteria — before anyone says “roll it out.”

Name the workflow

  • Workflow name, in the words the shop already uses (quoting, intake, invoice follow-up).
  • Who touches it today, and which system of record it lives in.
  • What “done” looks like when a person finishes it without AI.

Pain and risk

  • Pain score: how often it hurts, and who feels it.
  • Risk if the pilot is wrong: customer-facing, money, safety, or internal only.
  • Refuse a second workflow with “while we’re at it.”

Baseline

  • Time on a typical instance, written down before the pilot.
  • What errors or rework look like today — examples, not a percentage story.
  • Where the current output is stored.

Window, success, stop

  • Pilot window: one to two weeks beside the old process.
  • Success criteria a person can observe (the draft is usable, the checkpoint holds).
  • Stop criteria: what makes you turn it off without a debate.
  • Named owner for the output.
  • Data notes: what customer information may pass through, and what may not.

Assess, pick, shadow, decide. A month is a decision, not a transformation program.

Week 1 — Assess

  • List the tools you already pay for and who actually uses them.
  • Name the three workflows that eat the week.
  • Write who owns AI today. “Everyone” is not an owner.

Week 2 — Pick and baseline

  • Choose one workflow: high pain, low damage if it fails.
  • Record a baseline on real instances, not a guessed average.
  • Tell the people who touch the work what will be compared.

Weeks 3 and 4 — Shadow

  • Run the new path beside the old one.
  • Keep a human checkpoint before anything reaches a customer.
  • Note where people route around the pilot. That is data.

Decision worksheet

  • Keep: the checkpoint holds and the owner can explain the output.
  • Revise: the job is right and the prompt, tool, or handoff is wrong.
  • Stop: the risk showed up, or nobody will own it next month.

  • Email, calendar, CRM or job board, accounting, files.
  • What each one is the system of record for.
  • Which ones people actually open on a busy day.

Agents and assistants

  • Where a draft is allowed to start.
  • Where an agent may read, and where it may write.
  • Shared memory: what the next session is allowed to know.

Human ownership

  • Who accepts a draft before it leaves the building.
  • Who can turn the workflow off.
  • What stays a person’s judgment even when the draft is good.

  • Current tools, and which one is the system of record.
  • Who owns AI today — a name, or an honest blank.
  • Constraints: customer data, seasons, headcount, locations.
  • Questions you want answered. Include “what should we not automate.”

Leave these at the shop

  • A demand for a guaranteed percentage improvement.
  • A pile of licenses nobody is using.
  • A requirement that the call become a checkout.
